A pod is a small, self-contained team (typically 2 to 5 people) that has everything it needs to deliver a project from start to finish. Instead of one big team where everyone works on everything, you break into pods that each own specific clients or projects. Pods reduce communication overhead, increase accountability, and let you scale without the chaos.
Every pod needs three functions, even if one person fills two of them. The Lead runs the pod and owns client communication. The Specialist does the core creative or technical work. Support handles production, admin, and coordination.
Pods scale by multiplication, not by adding more people to one group. When a pod gets too big (usually over 5 people) or has too many clients (usually over 6 to 8), you split it into two pods. Each new pod gets a lead, a specialist, and support.
Map out what pods look like at different team sizes. Be specific about who does what. These examples should reflect real creative agency work.
Clear communication rules prevent pods from becoming silos or turning into chaos. Define how information flows within a pod, between pods, and between pods and leadership.
