Get clear on what your job actually is, and stop doing everyone else's.


Section 1
What Only You Can Do

These are the things that would not happen (or would happen badly) without you. Think about the activities where your specific judgment, relationships, or vision matter most. Be honest. This list should be short.

Section 2
What You Currently Do That Someone Else Could

List every task you do in a typical week that does not require your specific expertise. Include things you do because you are faster or because you have not trained someone yet. Those are not good reasons to keep doing them.

Section 3
Your Ideal Weekly Schedule

Design your perfect week. Block out when you would do your highest-value work, when you would take meetings, when you would think and plan. Do not fill every hour. A CEO who is booked solid is a CEO who cannot respond to what matters.

Section 4
The 3 Things That Move the Business Forward Most

Out of everything you could spend time on, which three activities have the biggest direct impact on revenue, growth, or company value? These should dominate your calendar.

Section 5
Current Time Split vs. Ideal Time Split

Estimate how you actually spend your time right now across these buckets: Strategy, Sales/BD, Team Management, Client Delivery, Admin/Operations. Then write your target split. The gap between current and ideal is your action plan.

Section 6
Your Ideal Time Split

Based on your stage and goals, what should the breakdown look like? For most creative agency founders doing under $1M, the ideal split favours sales and strategy heavily.

Section 7
First Moves: What Changes This Week

Pick 2 to 3 things from Section 2 that you will stop doing or hand off this week. Write the name of the person who will take each one and when you will brief them.
