Identify which decisions drain your energy and turn repeating ones into rules, SOPs, or delegation guidelines.
Think about the decisions that come up every week, sometimes every day. These are your biggest drain because each one uses willpower whether it feels important or not. List them all.
Check off the ones that apply to your business. Each checked item is a decision you are making repeatedly that could become a rule.
For each repeating decision you identified, write the rule. A good rule is specific enough that anyone on your team can follow it without calling you. Example: 'Rush jobs are priced at 1.5x the standard rate. No exceptions under $500.'
Some decisions cannot be turned into simple rules, but they do not need your personal judgment every time. For these, write guidelines that let someone else handle 80% of cases and only escalate the unusual ones to you.
After filtering through automation and delegation, this should be a short list. These are the decisions where your specific experience, relationships, or vision are truly required.
Pick 2 to 3 decisions from Sections 3 or 4. Write the specific SOP, rule, or delegation briefing. Set a deadline to have it live.
